Only Replatform When There’s a Real Business Case
James stresses that businesses should not replatform just because it’s trendy or because someone says so. Replatforming is a major project, so you need crystal-clear reasons, like escalating costs, lack of critical features, or process limitations that truly hinder growth. Without a solid business reason, you may waste time and money, and even disrupt your team without meaningful outcome. Always start with why you need to change, not just what you want to change. If it’s not truly hurting your bottom line or long-term growth, pause before pushing ahead.
Internal Team Alignment Is Essential
Before you touch the tech, you need the full buy-in of all key stakeholders. James highlights that incomplete internal alignment is one of the biggest drivers of friction, expensive missteps, and late “surprises” that sabotage projects. Make sure the C-suite, finance, operations, and any teams that will be affected are not just informed but genuinely on board from the start. This alignment reduces resistance and prevents derailing your timeline later on. Without it, even the best tech decisions can flop.
Know the Tech Role & Data Flows Before You Choose a Platform
Don’t just list eCommerce platform features; figure out the platform’s role in your whole system. James recommends mapping out exactly where eCommerce sits in your architecture, what systems (ERP, WMS, etc.) it needs to connect with, and how key data flows between them. This prevents integration headaches later and ensures you aren’t surprised by unexpected costs or complexity. Only by clarifying these relationships can you choose tech that truly fits your business instead of forcing your business into the wrong platform. It could change the scope of your whole project.
Budget and Timeline Contingency Are Not Optional
Projects rarely go as precisely planned. James shares practical advice to always build in about 15-20% extra budget and at least one or two extra “sprints” (development cycles) in your timeline. Unforeseen issues always pop up—developers get sick, integrations fail, or debates about priorities extend the schedule. If you lack that contingency, you’ll have to cut corners or eat costs, risking the success of your replatform. This buffer can be the difference between a stressful crisis and a manageable adjustment.
Successful Replatforming Is Just as Much About People as It Is about Tech
The episode makes it clear: even the perfect tech stack won’t deliver results if your people aren’t engaged and supported through the process.
